Outsourced laser marking or your own machine? A decision guide

Compare outsourcing and in-house laser marking using actual production volumes, handling time, staffing and quality requirements.

Metal components waiting beside a laser marking workstation

Your components are finished, but shipment is waiting for an outside marking supplier. Bringing laser marking in-house may reduce that delay. However, the monthly subcontracting invoice alone is not enough to justify a machine purchase: staffing, setup and inspection still need to be covered.

Start with three months of real production data

Record monthly quantities, product variations, artwork changes and urgent orders. A thousand identical parts and a thousand individually customised parts create very different workloads. Include packing, transport, internal coordination and incoming inspection. Separate routine demand from occasional peaks so that one busy month does not become your annual capacity assumption.

Compare costs on an equal basis

  • Outsourcing: processing charges, transport, packing, coordination and measurable rework costs.
  • In-house production: labour, file preparation, fixtures, energy, maintenance, consumables and inspection.
  • Initial investment: machine, necessary protective equipment, extraction, installation, training and application-specific accessories.

Keep the initial investment separate from recurring expenses. If monthly net savings are positive, dividing the initial investment by those savings gives a simple payback period. This screening calculation excludes financing, tax, changing utilisation and the time value of money; it is not a complete profitability forecast.

Measure the complete production cycle

Loading, positioning, marking, checking and unloading all contribute to cycle time. Measure them during a representative trial. Frequent product changes can make setup more significant than laser processing itself. Base your capacity estimate on repeated trials under normal conditions rather than the fastest individual demonstration.

When can outsourcing remain useful?

Irregular workloads, limited staffing or applications requiring several different laser technologies may favour outside processing. A mixed approach can also work: keep repetitive jobs in-house and outsource unusual applications. Include realistic downtime and operator availability when comparing these options.

Build a useful application brief

Choose three representative parts and document their materials, monthly quantities, existing marks and required delivery times. Define acceptable appearance before evaluating equipment. Review laser marking systems against this brief, then send your marking requirements to BİEM LASER for configuration and quotation discussions.

Frequently asked questions

Your questions.

Open answers to questions about machine selection and your application.

How many parts per month justify a machine?

There is no universal threshold. Processing time, outsourcing charges, changeovers and staffing costs must be assessed together.

Must all outsourced marking stop?

No. A mixed model can retain specialist or occasional work outside while bringing repetitive jobs in-house.

Which time should a trial measure?

Measure the complete cycle, including loading, setup, marking, inspection and unloading.
